Overview
On the business strategy team of a KOSDAQ-listed AI video analytics company, I led the planning, launch, and overseas expansion strategy for a new AI video analytics service as PMO.
Problem
Video content was exploding, yet there was no automated service to analyze, summarize, and search it. As a listed company whose revenue came mainly from GPU products, the company needed a new revenue stream.
Approach
I built the business plan and business model through domestic and global market, customer, and competitor analysis using SWOT and 3C/4P frameworks. I analyzed API call costs and AWS cloud costs to design a credit-based pricing system that reaches break-even, and took the terms of service and privacy policy through legal review. As PMO, I coordinated roles and responsibilities across development, design, and legal, launched the B2C channel on a major messaging platform, and led global GTM meetings with 3 agencies in the US and Singapore.
Results
Planned and launched a B2C channel on a major messaging platform from 0→1 (3,400 subscribers as of December 2023), applied the credit-based pricing in the terms of service, and built an early overseas GTM pipeline from meetings with 3 partners in the US and Singapore and an English company introduction deck.
Lessons Learned
Pricing for an AI service starts with cost analysis, not marketing. A price set without knowing your break-even point will eventually destabilize the company.
